From Prime Big Deal Days to Black Friday: How to Turn October Data Into a Better Q4 Strategy
Wednesday, October 28, 2026
Prime Big Deal Days just wrapped up. And while most sellers are either celebrating their numbers or moving on entirely, there's a window right now that separates the sellers who compound their Q4 results from those who just run the same campaigns at higher budgets and hope for the best.
That window is your event data.
Two days of compressed, high-intent traffic just ran through your campaigns. Every click, every conversion, every wasted dollar is logged in your Search Term Report, and that data tells you:
- Which keywords your customers actually use when they're ready to buy,
- Which products resonated,
- Where your campaigns and listings are leaving performance on the table.
This immediate post-event work is covered in detail in our previous post, The Post-Prime Big Deal Days PPC Strategy. If you haven't done that yet, start there first and come back to this.
This post picks up where that one leaves off. Assuming you now have a cleaner keyword picture from the event, here's how to use October's data to build a meaningfully better strategy for Black Friday, Cyber Monday, and the rest of Q4.
Step 1: Use Event Performance to Rebuild Your Campaign Structure
Most sellers run into the same structural problem: high-performing keywords sharing campaigns with average and underperforming ones. Budget distributes unevenly. Your best terms lose impressions when budget runs out on weaker ones. Performance data becomes impossible to read cleanly because everything is mixed together.
Prime Big Deal Days data gives you a clear, evidence-based ground to restructure.
Build a performance-tiered campaign structure:
Tier 1 — Elite performers: These are the exact match campaigns you created from your harvested converting keywords. They've already proven they convert under competitive conditions.
Going into Black Friday, these deserve:
- Aggressive bids — you know they work, pay to win placement
- Higher daily budgets — don't let these run out at noon on Black Friday
- Priority placement bid adjustments — set top-of-search multipliers at 50–100%
Tier 2 — Solid performers: Campaigns with consistent conversion history before and during Prime Big Deal Days but not your top converters. These should continue running with moderate bids and standard budgets — enough headroom for Q4 traffic but not your primary investment.
Tier 3 — Discovery: Your automatic and broad match campaigns, now cleaned up with the negative keywords from your post-event harvesting. These keep finding new terms. Keep their budgets lean — their job is intelligence gathering, not profit driving.
Step 2: Adjust Bids Based on What October Actually Showed You
Prime Big Deal Days gave you performance data under elevated competition conditions. That's a useful input for calibrating your Black Friday bids… but only if you read it correctly.
Increase bids where the data supports it:
Look at your Tier 1 exact match campaigns — the keywords you harvested from the event. What was the average CPC during Prime Big Deal Days? That's a ceiling-level CPC for your category under maximum competition. Your Black Friday bids should be set with that ceiling in mind, especially for top-of-search placements where competition intensifies.
For keywords that converted well during the event with ACoS below your break-even, increase bids by 20–30% compared to your pre-event levels. You have evidence these terms perform — pay to protect placement as competition builds toward Black Friday.
Reduce or hold bids where the data doesn't support increases:
Keywords that underperformed during Prime Big Deal Days should not receive bid increases for Black Friday. If they didn't convert when traffic was at its highest, more competition and higher CPCs will make them worse, not better.
Hold bids on these terms at current levels or reduce slightly, and redirect that budget to your proven performers.
Adjust placement multipliers based on event performance:
Pull your placement report from Prime Big Deal Days. Look at ACoS and conversion rate broken down by placement type: top-of-search, product pages, rest-of-search.
If top-of-search significantly outperformed product pages during the event — which is typical during deal-driven shopping — increase your top-of-search bid multipliers to 75–100% going into Black Friday. If product page placements showed stronger ROI for specific campaigns, that's worth noting too.
Step 3: Audit Your Listing Quality for the Keywords You're Now Targeting
Here's the situation: you've just built new exact match campaigns around keywords that proved they convert during Prime Big Deal Days. You're going to drive significant traffic to your listings on those terms over the next six weeks, and then again during Black Friday and Cyber Monday.
But here's the question worth asking before you do that: is your listing actually optimized for those keywords?
Converting through paid ads and ranking organically for a keyword are different things. Your ad placement gets you the click. Your listing has to close the sale. If the keyword your customer searched isn't reflected in your title, your bullet points aren't addressing the use case that search implies, or your images don't match the purchase intent behind that search — you're paying for clicks that underperform.
What a listing audit against your new keyword list looks like:
Take the exact match keywords from your Tier 1 campaigns and review your listing against each one.
For each keyword, ask:
Title: Is this keyword present naturally within the 75-character limit? If it's your highest-converting term and it's not in your title, that's a direct optimization gap.
Bullet points: Do your bullets address the use case this keyword implies? If someone searches "insulated water bottle for hiking" and your bullets talk about office use and commuting, there's a mismatch.
Main image: Does the image communicate the primary benefit this customer is searching for? An image optimized for a gym-going customer looks different from one optimized for an outdoor/hiking customer — even if it's the same product.
A+ Content: If you're brand registered, does your A+ Content speak to the customer segments your converting keywords represent? Comparison modules that address the specific use cases behind your top terms convert significantly better than generic brand storytelling.
Backend search terms: Are your highest-converting PPC terms in your backend fields if they didn't fit in visible copy?
A listing optimized for your top converting keywords does two things: it improves conversion rate on the paid traffic you're about to drive at scale, and it builds the organic ranking for those terms over time. Both matter for Black Friday performance and for the Q4 period beyond it.
If your listings need work before Black Friday, prioritize the listings attached to your Tier 1 campaigns first. These are the products you'll be investing the most in over Q4.

Step 4: Plan Your Budget Architecture for the Full Q4 Run
Black Friday and Cyber Monday are the peaks. But Q4 profitability is shaped by what happens across the whole October-December period, not just those two days.
Prime Big Deal Days showed you what your campaigns can do under maximum competition. Now plan a budget architecture that sustains performance through the full Q4 run without burning out in October.
Here’s a practical Q4 budget framework:
- October: Return campaigns to normal operating levels after Prime Big Deal Days. Let your new Tier 1 exact match campaigns build performance history at measured budgets.
- First two weeks of November: Begin scaling Tier 1 budgets upward as Black Friday approaches. Competition starts building in early November as other sellers prepare.
- Black Friday week: Your highest-budget period of the year. Tier 1 campaigns should be running at 50–100% above their normal daily budgets. Tier 2 campaigns at 20–30% above. Discovery campaigns at normal or reduced budgets.
- Cyber Monday through mid-December: Sustain elevated budgets on proven performers. Introduce gift intent campaigns if you haven't already — "gifts for [recipient type]," "[product category] gift ideas," price-range searches. These terms peak in December and should be in dedicated campaigns with their own budgets.
- The week before Christmas: Shoppers who haven't bought yet are under deadline pressure. Conversion rates are high, but mostly for products with Prime-eligible fast shipping. If your inventory and logistics support it, this window is worth maintaining elevated budgets.
Q4 is a marathon with a sprint at the end. Sellers who blow their Q4 budget in early November run out of visibility during Black Friday. Sellers who save everything for Black Friday miss the extended Q4 opportunity that builds across the whole period.
Step 5: Set Up Monitoring Before Black Friday Traffic Arrives
The difference between a great Black Friday and a good one is often what you're watching and how fast you respond. Going into Black Friday, set up these checkpoints now:
- Daily budget alerts: Use Amazon's campaign rules to alert you when any Tier 1 campaign hits 80% of its daily budget before 4pm. Running out of budget before peak evening hours is one of the most common and most preventable Black Friday mistakes.
- ACoS thresholds: Set a rule to pause any campaign where ACoS exceeds 2x your break-even. This prevents a single underperforming campaign from draining budget you need for proven performers.
- Inventory checks: Link your monitoring to your FBA inventory levels. There is no point running ads to a listing that's about to go out of stock — and a stockout during Black Friday can damage organic rankings that took months to build.
- Competitor pricing: Check your main competitors' prices in the week before Black Friday. If a competitor drops significantly below your price during the event, your conversion rate on paid traffic will suffer regardless of how well your campaigns are structured. Know your pricing position before the event, not during it.
